Review the same practice scene
Use an authorised recording or a fictional live rehearsal. Ask coaches independently to note what helped the learner and what remained unclear. Compare the observations before discussing overall quality. Differences often reveal that one coach values presentation polish while another is looking for participant independence. Agree which outcome the programme actually wants to support.
Refine the evidence standard
For each feedback point, ask which moment supports it and what change would help. Replace vague criticism with an observable suggestion. Keep room for different effective approaches: one facilitator may draw a simple sequence while another asks a good question. Calibration should make feedback fairer and more usable, not produce a single approved personality for every customer conversation.
Hypothetical programme scene
Hypothetically, two coaches disagree about a quiet facilitator. Reviewing the scene shows that the learner completed the task independently and explained the result. They revise their feedback criteria so enthusiasm is not mistaken for teaching effectiveness.
Make it practical.
